Hi Reader,
For the final newsie of September I would like to reflect on how our assumptions about ESG/sustainability maturity can constrain us, and offer up a framework that doesn't frame it as a ladder - something only big businesses with big budgets can climb.
The ladder framing is misleading. In reality, the ESG journey is about mindset, intention, and how ESG connects to your business model. I’ve seen early-stage companies blaze trails because sustainability is part of their DNA, while some corporates with large ESG budgets remain stuck at the starting line.
We've found it helpful to frame the journey into four personas. They’re not tied to size or spend - they reflect how ESG is being lived out inside your business.
The Explorer
You’re at the early stages. ESG feels like an external pressure - clients, regulators, or investors asking questions you’re not fully ready to answer. Your next step isn’t to hire a big team or overhaul systems - it’s to capture your first baseline: a simple diagnostic, a disclosure map, a carbon footprint. Explorers succeed by credentialising what they already have, rather than chasing what they don’t.
The Pragmatic Builder
You’ve got pieces of the puzzle, but they don’t yet fit. Reporting is fragmented, policies exist in silos, and data sits in spreadsheets. Pragmatic Builders want structure and credibility. Materiality assessments, credentials packs, or digitised data capture help move from effort to evidence. For many, this is also where supply-chain expectations kick in, requiring sharper proof points to stay competitive.
The Integrator
This is where ESG becomes strategic. Integrators weave ESG into strategy, operations, and finance - not as a side project, but as part of the business model. They’re setting targets, linking ESG metrics to bankable KPIs, embedding dashboards into board reporting, and aligning with investor-grade frameworks. ESG at this stage is no longer reactive—it’s enabling growth, resilience, and stronger market positioning.
The Trailblazer
Trailblazers go further still. For them, ESG isn’t just embedded - it’s core to their DNA and proposition. Sometimes they’re large established players, but just as often they’re early-stage businesses whose entire value story is built on sustainability. These are the businesses winning access to capital, setting the tone in their industries, and influencing customers and investors alike. They don’t ask “how do we add ESG?” - they ask “how does our ESG purpose unlock opportunity?”
Where does your business sit today? Explorer, Builder, Integrator, or Trailblazer? And more importantly, what’s the next step that could move you closer to where you want to be?
Tip of the week:
Don’t assume ESG maturity is about budget. Map the initiatives and policies you already have - renewables, HR practices, community projects, or governance standards. This simple exercise often reveals whether you’re exploring, building, integrating, or trailblazing.
We've been implementing a light weight ESG Credentials Diagnostic at some our clients and have found that it helps set the basis for which persona is alive in the business, and to frame the next step in maturity. Here's some more info on that if you've got another 42 seconds ...
Unifi ESG Credentials Diagnostic
The Unifi ESG Credentials Diagnostic is designed to help organisations understand where they stand today and how to leverage what they already have for strategic advantage.
In just 2–4 weeks, we deliver a board-ready evidence pack that:
- Maps existing ESG data to identify strengths and gaps.
- Evaluates current activities that can be credentialised for reporting, bids, and compliance.
- Highlights cost-saving opportunities across energy, waste, logistics, and finance.
- Identifies growth potential where ESG efforts can unlock new revenue and commercial value.
The outcome: a clear, actionable view of your ESG position and the opportunities ahead — without adding unnecessary complexity or workload.
